Almost every AI pitch an owner forwards me is priced the same way: hours saved. Twelve hours a week off invoicing, times a wage, times fifty weeks.

That math caps the upside at your current payroll. The bigger return usually sits in work nobody in the building has ever had time to do.

A 30-person HVAC company rarely calls back every quote it lost. Nobody phones the 400 customers whose systems turn fifteen this year. Nobody reads every service note looking for the complaint that keeps coming back. The people who could do it are on the next job, so none of it shows up in an hours-saved spreadsheet.

For twenty years the edge went to whoever knew something the other side did not. Your competitor can now buy the same software you can, this afternoon. What separates two shops of the same size is which one can picture the work it never had the people to do.

Before the next pitch, write down three things you would do with one more person for a year. Then ask the seller which of those their tool does, and what it would take. If every answer comes back in hours saved, you are being sold the smaller half.
