AI is unbundling professional services by deleting the middle of the work.
The “judgment sandwich” is becoming obvious.
The middle layer used to be where firms hid margin: drafting, synthesis, production, implementation, document generation. It took time, it required headcount, and clients couldn’t easily tell which parts were real insight versus necessary labor.
AI compresses that layer to near-zero.
So the scarce thing shifts to the ends:
Framing the problem well enough that the right work gets done.
And taking responsibility for the output: deciding what matters, judging whether it’s correct, choosing the tradeoff, signing your name under the risk.
You can see it in a mundane moment: a partner reviews a client memo that a junior used to spend two days assembling. The memo is now “done” in 20 minutes. The meeting doesn’t get shorter. It gets tenser. Because the partner can’t lean on process as proof. They have to decide what they actually believe.
This is what happened in manufacturing. When machines made production cheap, management became the bottleneck.
Professional services are becoming knowledge manufacturing.
When output is abundant, judgment becomes the product.
