If your ARPU did not go up by at least 50%, your new AI component is just a feature.

Inside most companies, AI lands where the org can absorb it: a workflow step, a recommendation, a faster response. Useful, but priced like UX polish because the buyer still owns the hard part. They still decide, still coordinate, still carry the risk when the model is wrong.

A priced product change happens only when AI takes on accountable work, not optional assistance. It has to remove a role-shaped cost, compress a cycle that was gated by humans, or shift an outcome metric the customer is already paying for. That requires boring prerequisites: clean inputs, clear exception handling, and a named owner for model behavior in production.

Salesforce could charge more when automation changed how revenue teams operated, not when it made screens smarter. Intuit wins when the system can produce a defensible filing outcome, not a better prompt. Siemens captures value when software reduces downtime with measurable reliability, not when dashboards look predictive.

If AI does not change the unit economics of your customer, it cannot change yours.
