Palantir Technologies won early because it put people in the messy middle, translating “the model can” into “the plant will” and rewriting the process until it held. Most SaaS-native entrants stall because they try to scale software before they scale judgment, even when the logo on the slide says Salesforce, ServiceNow, or Microsoft.
The uncomfortable part is cultural. You cannot centralize this work.
Flat structures, local decision authority, and tight learning loops are not nice-to-haves. They are how you metabolize AI without breaking the business.
The tell is speed of iteration, not speed of rollout. Two weeks in, the best teams have killed half the initial use cases and doubled down on one that actually moves throughput.
